Most delays are approval delays. This is the gate map we run with product managers.
Critical path (with buffer)
Brief / pack intake → sample (7–9 wd) → fit loop → colour / trim lock → PPS → deposit → bulk (~25–30 days; swim 30–40) → AQL → ship.
- Build buffer before PPS if multiple size runs are required.
- Do not start bulk fabric against an unsigned colour.
- Capacity windows are shared on enquiry — ask early for peak months.

Approval matrix
We need named owners. Ambiguous “team OK” is how POM drifts.
- Fit owner signs fit sample / POM sheet.
- Colour owner signs dip / swatch ID.
- PPS owner signs construction + BOM before deposit.
- Change notes reopen only the affected gate — in writing.

Version control
Every sample carries a version: style code, fabric code, colour / dip ID, date. Bulk references the PPS revision — not the last WhatsApp photo.
- Verbal changes are not production instructions.
- Trim / label / packaging live on the BOM before deposit.
- One export desk from brief to AQL reduces factory-to-factory gaps.
